From what you say it sounds like the regulator isn't doing its job.
You mention 3 batteries - how did they fail? Did they look like they were getting hot? They may have just boiled off the water from being overcharged. If you still have them you might be able to peel out the cell caps & top them up with distilled water & have them come to life again?
On my bike the regulator failed & the voltage went sky-high. The ziptie holding the battery in prevented the cell caps from being pushed out of all the cells when the battery boiled. It blew the side out of the battery instead....
