Help please guys.

My 2012 390 front end feels harsh and firm on slower enduro type going.

Is it worth trying a 2.5W oil? Play around with the shim stacks?
Does anyone have a shim stack setup that would give a plusher ride on the slow rooty rocky stuff?
Are there any aftermarket valve kits that are worth trying?

i recommend you DON'T go for 2.5W. you can't really do thjis at home IMHO although there are some good "Slavens Racing" videos on youtube. but as for the valving.... go to KTMtalk in the USA and see what you can't gleen from there...

I've tried bleeding them, no air seemed to come out.

I've replaced the seals and oil before so happy getting inside the forks. I used Plutoline 5W oil, wondering if a different oil would be worth trying
 
do You have bleeders on You forks. If you do air should be able come out or in if not that's a problem. Look their first.

Wouldn't softer springs help ???

Thinner oil helps a lot yes.
Also try reducing the preload on the fork springs
For specific stacks this site is Bare. try Ktm talk or as a general approach increase the mid valve float by 0.1 mm makes a big difference in cc fork.
Valving kits waste of time in general on these forks if you want to try one the best imho is that offered by Adam kreft. Kreft Moto
